How to choose the best AI consultancy in the UK

There is no single best AI consultancy in the UK, because the right choice depends on your size, sector and whether you need advice or delivery. The useful question is which firm can prove its method, name its prices and tell you when not to proceed.

Why the lists you find are mostly useless
Because almost every "top ten AI consultancies UK" page is either a directory selling placement or a firm ranking itself first.
The firms on those lists rarely overlap, the criteria are almost never stated, and nobody publishes their failure rate. Treat them as a source of names to investigate, not as a verdict.

The four types you are choosing between
They are not competing for the same job.
The global firms bring scale, governance and process, and they cost accordingly. The specialist AI product shops build, fast, but tend to arrive with a preferred stack. The sector specialists know your operating model and its regulations, which shortens everything. The independent operator-consultants are cheap to engage and close to the work, and they are limited by capacity.
A 40-person broker buying a global transformation programme, or an insurer asking a sole trader to run a group rollout, are both mismatches rather than bad purchases.
Seven criteria that actually separate them
Published prices, or at least a published method for pricing. Named people you will work with, not a pitch team and a delivery team. Evidence from a business shaped like yours. A written scope with what is excluded. Ownership of the accounts, code and data on exit. A stated position on governance and where a human stays in the loop. And a documented process, so you can see what happens in week one.
If a firm scores badly on exclusions and exit, that is the one to worry about.
The questions to put to every shortlisted firm
Ask what this process is costing us today, and expect them to need our data to answer. Ask what happens if we do nothing. Ask for the smallest version we could test first. Ask who owns everything when you leave. Ask what would make you recommend against this.
Then compare how the answers differ across the shortlist. The variation tells you more than any individual answer.
