What does an AI consultancy actually do for an SME?
Four things, in this order.
It maps how the work moves through the business today, including the parts nobody has written down. It identifies where the cost sits, in hours rather than opinions. It tests whether AI is the right answer, because a fair share of the time the answer is a fixed process or a better form. Then it builds, or specifies, the smallest thing that proves the case.
Anything that starts with a tool recommendation before that mapping has happened is selling software, not consultancy.
Why SMEs are treated differently from enterprises
Because the constraints are different, and enterprise methodology transplanted into a 40-person business usually collapses.
An SME rarely has a data team, a change budget or spare capacity to run a pilot alongside the day job. Decisions are made by one or two people who also do the work. That makes small, reversible, quickly proven changes far more valuable than a transformation roadmap.
It also means the cost of a failed project is proportionally heavier. A £30,000 mistake is a rounding error for an insurer and a serious year for a broker.

How to tell a useful consultant from an expensive one
Ask five questions before you sign anything.
What is this process costing us today, in hours and pounds? What happens if we do nothing? What is the smallest version of this we could test? Who owns the output and the accounts when you leave? What would make you tell us not to do this?
A consultant who cannot answer the first and the last is guessing. The last question is the useful one, because anyone whose method never produces a "do not bother" recommendation does not have a method.
Where SMEs get the fastest return
Work that is repetitive, rules-based and eating real hours.
In practice that means the admin around the work rather than the work itself: rekeying between systems, triaging inboxes, summarising long documents, chasing missing information, drafting routine correspondence for a human to approve.

- It can be, if it is scoped to a specific process with a measurable cost. It is rarely worth it as a general strategy exercise at that size, because the strategy is usually obvious once the process is mapped.
- Do we need our data sorted before we start?
- Not entirely, but the data behind the specific process does need to be findable and reasonably consistent. Part of a good audit is telling you which of those gaps actually block the work and which can wait.
- How long does a first engagement take?

- What if AI is not the answer?
